This is the quickest rule of thumb in our industry. Multiply the age of your HVAC system by the cost of the repair. If the number is over 5,000, replacement is usually the better investment. If it is under 5,000, repair makes more sense.

If your furnace is 15 years old and needs a $600 repair, the answer is almost always replacement. Even if that specific repair would fix the immediate problem, the rest of the system is wearing out too. The blower motor, control board, gas valve, and other components are all on borrowed time. You could pay $600 now and then $800 six months later and then $500 again a year after that.
If this is the third or fourth significant repair in two years, the system is telling you something. At that point, the cost of ongoing repairs exceeds what a new system would cost over the same period. Track your repair history honestly before making a decision.
Old HVAC systems lose efficiency over time. If your gas or electric bills have climbed 15% to 25% over the past few years despite similar usage, your aging system may be costing you more to run than a new one would. A modern 95% AFUE furnace or SEER2 18 AC can save hundreds per year compared to older equipment.
Some repairs are non-negotiable. A cracked heat exchanger in your furnace can leak carbon monoxide into your home, which is potentially fatal. Replacing a cracked heat exchanger is often more expensive than replacing the entire furnace. In that scenario, replacement is the only sensible option regardless of the system's age.
If you are planning to move within the next year or two, repair is usually the right call even if the 5000 rule suggests replacement. You will not recoup the cost of a new system in the sale price.
